The key distinction in pulled-pork planning is raw weight versus finished edible meat. Pork shoulder loses weight from bone, trimming, rendered fat, moisture, and any pieces you choose not to serve.

A practical default is to expect about half of the raw package weight to reach the table as finished pulled pork. Actual yield can be higher or lower, so the calculator lets you choose a conservative or efficient assumption.

Choose a cooked portion first

Plan about four cooked ounces per adult for a modest sandwich served with several sides. Six ounces is a reliable standard meal portion, and eight ounces suits a hearty plate or a crowd that strongly favors the meat. Children often need two to four cooked ounces.

If you are serving brisket, chicken, sausage, or another main alongside pulled pork, do not give every meat a full standalone portion. Decide the total meat portion per guest, then divide it among the choices.

Convert finished pork into raw shoulder

Divide the cooked target by the expected yield. If you need 12 pounds finished and expect a 50% yield, buy 24 pounds raw. At a more conservative 45% yield, the same finished target requires about 27 pounds raw.

Bone-in shoulders and heavily trimmed cuts may land toward the lower end. Efficient trimming, boneless cuts, and serving more bark and fat can raise the apparent yield. Use your own cook records when you have them.

Plan buns, sides, and holding capacity

One bun per guest plus the selected buffer works when most portions are sandwiches. Use fewer buns for plated service or when guests may choose between several meats. Slider buns require a different count because guests often take two or three.

Finished pulled pork holds well when handled safely, but a large batch still needs adequate pans, insulated carriers, or approved hot-holding equipment. Confirm food-safety temperatures and timelines with authoritative local guidance.

Worked example for 30 guests

For 20 adults at six cooked ounces and 10 children at three ounces, the base is 150 ounces, or 9.375 pounds finished. A 10% buffer rounds the finished target to 10.5 pounds.

At a 50% yield, buy about 21 pounds raw. The same plan calls for 33 buns when each guest receives one and the 10% buffer is applied.
